For the final article of 2025, I’m going to dive a bit deeper into a recent topic. In an article published two weeks ago, “Who Benefits When the Line Between SEO and GEO Is Blurred,” I examined what happens when meaningful distinctions are blurred during periods of technological change. That piece focused on incentives and who benefits when complexity is smoothed over.
This article takes the next step.
Rather than asking who benefits, I want to look at how these moments tend to unfold. History offers a useful lens here. When systems change in material ways, the earliest public narrative is often reassuring. We are told that what worked before will continue to work now. That the differences are minor. That the fundamentals remain intact.
Those claims are rarely malicious. They are often sincere. But they are also frequently wrong.
By examining past moments where “nothing to see here” turned out to be an early warning signal, we can better understand what to watch for today, particularly as LLM-based answer systems reshape how information is retrieved, assembled, and surfaced.
Why Continuity Narratives Appear First
Periods of transition create uncertainty. People respond to uncertainty by reaching for the familiar, both cognitively and professionally. Language stays the same. Job titles stay the same. Metrics remain in place, even if they begin to lose explanatory power.
Continuity narratives serve a purpose. They reduce anxiety. They allow organizations to move slowly. They protect existing investments in skills, tools, and workflows. Leaders can reassure teams that they are not suddenly behind, and practitioners can believe their hard-earned expertise remains directly transferable.
The problem is not that continuity narratives exist. The problem is that they often obscure where the real changes are occurring. When the system that consumes, evaluates, or distributes information changes, optimization inevitably changes with it, even if the outward artifacts appear similar. The mistake is assuming those changes will politely wait for consensus.
History shows that the earliest stage of system change is usually marked not by loud declarations of disruption, but by quiet insistence that very little has changed at all.
The Printing Press and the Illusion of Simple Acceleration
When the printing press emerged in Europe during the fifteenth century, it was initially framed as an improvement in speed rather than a transformation of the information ecosystem. Books were still books. Text still mattered. Knowledge was still transmitted through written words.
Early criticism focused on quality and craftsmanship. Hand-copied manuscripts were viewed as superior, while printed texts were dismissed as crude, mechanical reproductions. The assumption was that the value resided in the content itself, not in the means of production or distribution.
What this framing missed was the system-level shift introduced by print.
The printing press fundamentally altered the economics of information. Scarcity gave way to scale. Distribution became as important as authorship. Standardization emerged because readers could now compare texts across copies and editions. Page numbers, indexes, headings, and consistent layouts became necessary features rather than decorative ones, because reading behaviors changed.
Optimization moved accordingly. Success was no longer defined by producing the most beautifully crafted manuscript, but by producing texts that were accessible, navigable, and easily reproduced at scale. Authority began to shift away from institutions that controlled copying and toward those who understood publishing and distribution.
The surface artifact, a book, remained recognizable. The system that produced and consumed it did not.
Mobile Computing and the Delay in Acknowledging Behavioral Change
A similar pattern played out centuries later with the rise of smartphones. As mobile devices became more capable and more widely adopted, early guidance emphasized continuity. A website was still a website. User experience principles were assumed to translate cleanly from desktop to mobile. Responsive design was positioned as the primary adaptation required.
For several years, mobile was treated largely as a layout constraint rather than a behavioral shift.
In practice, mobile computing altered how and when people interacted with information. Sessions became shorter and more frequent. Intent became more situational and context-dependent. Location awareness, touch interfaces, cameras, and voice input introduced new modes of interaction that had no direct desktop equivalents.
Discovery pathways changed as well. Apps, notifications, feeds, and assistants began to rival or replace traditional search entry points. Search remained important, but it was no longer the sole gateway to information.
Eventually, this reality forced a systemic response. Mobile-first indexing was introduced not as a design preference, but as a reflection of how content was actually being consumed. Optimization had to account for speed, prioritization, and immediacy because the system now evaluated content through a different behavioral lens.
Once again, the outward object looked familiar. The underlying system dynamics had changed. Mobile-first indexing formalized a behavioral shift that had already occurred. LLM-based answer systems invert that pattern. They introduce a new retrieval model first, and user behavior is now reshaping itself around it.
Broadcast Television and the Cost of Minimization
When television emerged as a mass medium, it was initially framed as an extension of radio. Programming models carried over. Advertising assumptions carried over. Measurement approaches carried over. Television was often described, explicitly or implicitly, as radio with pictures.
This framing was comfortable, particularly for incumbents who had built their influence and revenue within the radio ecosystem. If television was fundamentally the same medium with an added visual component, then existing expertise remained sufficient.
What this framing failed to capture was how dramatically television altered attention and influence. Visual presence changed trust dynamics. Production quality became central to persuasion. Limited channel availability concentrated attention in ways radio had not. Advertising shifted toward performance and emotional impact rather than simple reach.
The optimization model changed accordingly. Influence became more centralized. Presence mattered more than frequency. Control over visual narratives became a dominant source of power.
Minimizing television as a simple extension of radio delayed adaptation. It did not prevent disruption. Those who recognized the system change early gained outsized advantages over those who clung to continuity narratives.
Identifying the Repeating Pattern
Across these examples, a consistent pattern emerges. New systems are initially described using old language. Familiar terms are stretched to cover unfamiliar mechanics. Optimization advice focuses on visible artifacts rather than on how systems ingest, evaluate, and distribute those artifacts. Reassurance dominates early guidance, emphasizing comfort and continuity over experimentation and curiosity.
Meaningful change is often deferred. It is described as premature to discuss. Too early to measure. Something that will become clear later. These patterns do not require ill intent. They arise naturally when people who succeeded under one system are asked to reinterpret their success under another. But they consistently signal that deeper change is already underway.
Applying the Pattern to LLM-Based Discovery
This brings us to the present moment.
When we hear claims that optimizing for LLM-based answer systems is simply traditional SEO by another name, we should recognize the pattern. The focus is on continuity at the artifact level. Content remains content. Authority remains authority. Optimization remains optimization.
What is often missing is a clear examination of the system doing the consuming.
LLM-based platforms do not retrieve full documents for human selection. They retrieve and assemble fragments of information based on probabilistic relevance, contextual alignment, and trust signals that are machine-verifiable rather than socially inferred. Chunking is not a stylistic preference in this environment. It is an adaptation to a fundamentally different retrieval and assembly process.
Trust is increasingly established through consistency, structure, and corroboration across sources, rather than through links or brand recognition alone. Visibility is no longer measured solely by clicks, but by whether content is included in answers at all.
Saying “this is just SEO” frames the problem at the output layer. Understanding LLM optimization requires examining the ingestion and synthesis layer instead. Teams that wait for these AI-powered systems to stabilize before adapting will be learning in public, against competitors who already adjusted privately. In short, they’ll be playing catchup.
Blindness, Incentives, and Stability Narratives
It is reasonable to ask whether the persistence of continuity narratives reflects simple blindness or something more deliberate.
History suggests a more nuanced explanation. Stability narratives tend to originate from those whose position depends on stability. Toolmakers optimize for what their tools can measure. Educators teach what their audiences are prepared to learn. Practitioners defend the relevance of skills that have served them well. None of this implies deception. It simply reflects incentive alignment.
The risk is not that people are being misled intentionally, but that reassurance is mistaken for accuracy. Comfort is not the same thing as correctness when systems change.
What to Watch for Going Forward
The practical value of historical pattern recognition lies in its diagnostic power.
When you hear that nothing has changed, examine the language being used. Ask whether new systems are being explained entirely with old concepts. Look at where optimization advice is focused, on what people see or on what machines consume. Notice whether reassurance outweighs curiosity and whether meaningful adaptation is always framed as something for the future.
These moments rarely indicate stasis. More often, they signal that change has already begun and that the vocabulary has not yet caught up, or that old incentives are still important enough to remain aligned to.
This is not an argument for abandoning existing disciplines. It is an argument for recognizing when optimization moves up a layer. History rarely announces those moments loudly. It tends to whisper first, through familiar phrases like “nothing to see here.”
